Short answer
The first 90 days with an AI B2B ads agency follow a set rhythm: two weeks to set up access, tracking and the question map; launch on the Clicks objective in weeks three to four; four weeks of weekly reallocation and the first named companies going to sales; and a scale, fix or stop decision around day 90. Your part is mostly at the start (account, access, approvals) and then two to four hours a week.
Before kickoff: what to prepare
- Ideal customer profile: industries, company sizes, regions, tech stack.
- Target account list, if you run ABM, to check identified companies against.
- Customer and staff list as hashed emails, to exclude. Exclusion lists have no minimum size.
- Access: CRM, analytics, website tag manager.
- Proof points: pricing, integrations, case studies and claims you can support.
- A sales contact who will follow up identified companies.
Weeks 1–2: access, tracking and the question map
- You create the Ads Manager account at ads.openai.com, complete business verification and add billing. OpenAI doesn’t let agencies create advertiser accounts for clients. New self-serve accounts may be limited to their home country until verification is approved, so start this on day one.
- You invite the agency as Members, staying admin and owner of billing and data. How agency access works.
- Tracking goes in: OpenAI pixel and Conversions API, deduplicated; UTMs; CRM fields for the click identifier and ad group. Conversion tracking guide.
- Identification tag goes in, with company-level matching only.
- The agency builds the question map: 30–60 buyer questions, tiered by decision stage.
Weeks 2–4: build, approve, launch
- You approve the campaign plan, ad groups and every ad. Nothing should run before that.
- Launch on Clicks. Conversion bidding needs tracked conversions before it can learn, and the objective can’t be changed after a campaign is created.
- Desktop separate from mobile, so each gets its own bid and identification works better.
- Customers, staff and open deals excluded with one list.
Check delivery in the first 48 hours. If an ad group spends nothing, see zero impressions after launch.
Weeks 5–8: learn and reallocate
| Every week | What happens |
|---|---|
| Monday report | Spend, clicks, companies identified and fitting, by question |
| Budget moves | More to questions bringing fitting companies; widen phrasings where spend is low |
| Creative | Weakest ads replaced, new angle tested on the strongest question |
| Sales hand-off | High-fit companies sent to CRM or Slack, with the question that brought them |
The first identified companies usually appear within two to four weeks. Ask sales to mark each one as real, wrong fit or noise; that feedback improves targeting faster than any bid change. Using sales feedback.
Weeks 9–12: decide
| Result at day 90 | Decision |
|---|---|
| Fitting companies at or below your cost per account elsewhere, and meetings booked | Scale: more questions, more budget, consider conversion bidding |
| Fitting companies, no meetings yet | Fix: routing, follow-up speed and decision-stage pages |
| Clicks but few fitting companies | Fix: tighter context hints, budget to vendor and decision questions |
| Little spend, few clicks | Check that buyers ask AI about your category; widen phrasings |
| None of the above after fixes | Stop, keep the question map for AI visibility |

Your team’s time
| Period | Marketing | Sales | Web or ops |
|---|---|---|---|
| Weeks 1–2 | 4–6 hours (brief, approvals) | 1 hour (profile, questions) | 2–4 hours (tags, access) |
| Weeks 3–12 | 1–2 hours a week | 1–2 hours a week (follow-up) | As needed for pages |
What good communication looks like
- One named account manager, replies within a working day.
- A weekly report in plain words: what happened, what changed, what’s next.
- A monthly call with sales in the room.
- Rejections and tracking problems reported the same or next day.
Questions
How soon do AI B2B ads go live after we sign?
Usually two to three weeks. Business verification and tracking set the pace, so create the Ads Manager account on day one.
Can the agency launch before tracking is ready?
It can, on the Clicks objective, but you’ll lose the early data that tells you which questions bring which companies. We prefer to wait a few days.
What if our ideal customers are in Europe?
Self-serve ChatGPT ads opened in Europe on 31 August 2026. Custom audiences aren’t available for campaigns in the EEA or Switzerland, so exclusions and targeting rely on context hints and location.
When should we switch to conversion bidding?
Once demo requests or other key actions are tracked reliably as conversion events, usually in month two or three.
